Create a single integrated operating model diagram for BWG Foods Group (Ireland) that maps end-to-end workflows, decision rights, data flows, capital flows, and bottlenecks.
Goal:
Build a strategy-grade “as-is” workflow map for Stage 2 diagnostics, showing where BWG creates value, where friction appears, and what constrains scale.
Scope to include:
1) Vertical value chain (farm/supplier to end customer)
- Suppliers/Producers -> Procurement -> National Distribution Centre -> Cash & Carry network -> Franchise stores (SPAR, Mace, Londis, XL) + Foodservice/B2B customers -> End consumers.
- Include reverse/feedback loops: returns, claims, service failures, demand signals.
2) Horizontal enterprise workflows (cross-functional handoffs)
- Procurement, Supply Chain, Warehouse Ops, Transport/Logistics, Franchise Operations, Commercial/Category, Finance, IT/Data, Marketing/Loyalty, ESG/Compliance.
- Show handoff points, decision gates, and where strategy degrades between HQ and frontline execution.
3) Core flow types (different connectors/line styles)
- Goods flow
- Data flow (sales, inventory, supplier performance, forecasts, EPOS signals)
- Capital flow (consumer cash -> retailer/franchisee -> BWG -> suppliers; include working-capital touchpoints)
4) Governance workflows
- New independent retailer onboarding flow (lead -> due diligence -> contract -> systems onboarding -> training -> go-live -> support)
- Digital governance portal / DAM interactions (if present as a capability block, mark maturity as unknown-to-validate)
- Vendor selection/review/approval flow (sourcing -> evaluation -> risk/compliance -> approval -> performance review)
5) Constraints & risk overlays
- Add “constraint nodes” for likely bottlenecks: routing/planning limitations, warehouse capacity, fragmented systems integration, franchise adoption lag, empty-truck inefficiency.
- Add resilience risks: supplier disruption, fuel/labor shocks, IT outages.
- Mark each as: Confirmed / Hypothesis / Data Needed.
6) AI advisor readiness layer (overlay)
- Show where near-real-time AI recommendations could sit (replenishment, routing, promo/pricing, exception alerts, onboarding support).
- For each AI insertion point, tag prerequisites: data latency, data quality, workflow ownership, guardrails, and KPI impact.
Required outputs in the diagram:
- A Level 1 macro map (single-page executive view)
- A Level 2 drilldown for 3 areas:
a) Corporate-to-franchise strategy handoff
b) Cost-to-serve drivers
c) Vendor onboarding/approval lifecycle
Visual requirements:
- Use swimlanes by function and lifecycle stage.
- Use clear legend for flow types and node status (Confirmed / Hypothesis / Data Needed).
- Highlight bottlenecks in red, high-value leverage points in green.
- Keep readable for board-level presentation.
Annotate each major node with sample KPIs:
- OTIF, fill rate, order cycle time, route utilization, stockouts, onboarding lead time, rollout adoption rate, cost-to-serve, margin erosion points, cash conversion cycle components.
